01

The Problem

Growth Is Getting More Expensive to Deliver.

You've built a real business. Clients pay for what your people know, how they think, and how well they solve problems.

But growth has a cost. More clients often mean more people. More work pulls in your best people. More decisions climb back up to the same few leaders.

Too often, payroll, complexity, and key-person risk grow right along with it.

Meanwhile, AI is spreading across the company. ChatGPT. Custom GPTs. Automations. New subscriptions. But is any of it helping the business produce more?

Adding AI tools doesn't automatically change those economics.

02

The approach

Diagnose Before You Deploy.

Starting with the tool is backwards. The tool is the last decision, not the first.

Diagnose

Find the constraint

Know what fixing it is worth.

Design

Decide how the work should happen.

What AI handles, what your people own — and what stays human.

Deploy

Put the right solution to work.

Measure the return.

Sometimes AI wins the job. Sometimes automation does. Sometimes the process needs to change. Sometimes you need another person. And sometimes the right answer is: not here, not yet.

Not everything at once. The right thing first.

03

field work

Dozens of AI Ideas. One Prioritized Path.

70+ people. Multiple business lines. Dozens of possible uses for AI.

The job was not to find more AI ideas. It was to decide:

Where AI could create a return

Where automation was enough

Where people needed to stay in control

Which shared capabilities could help more than one business unit

What should happen first

The result: one prioritized path from assessment to implementation.

Who's Behind This

Greg Jones — Diagnose before you deploy.

When the Stakes Are High, Judgment Matters More Than Tools.

For 25+ years, Greg Jones worked in intelligence and cybersecurity — solving problems where bad decisions carried real cost.

He founded Mandiant Labs and co-led the research, innovation, and malware-analysis division with Jamie Butler. He left Mandiant to build his own company before Mandiant was later acquired by Google.

That experience shapes how he approaches AI today: find the real problem, separate signal from noise, protect what matters, and never use a tool just because it exists.

No vendor relationships. No software to sell you. The recommendation comes first — which is exactly why it has to be right.

06

HOW I WORK

The First Paid Step Is a Diagnostic — Not a Build.

Every client relationship starts with a Private Strategy Call. We look at the constraint, what it's costing you, and whether there's enough upside to go further.

If there is, the first engagement is a bounded diagnostic: where could AI materially improve the economics of your firm — and what should happen first. You leave with a prioritized path and clear ownership for every recommendation — whether or not we ever build anything together.

If the evidence says don't deploy, that's the recommendation.

The most valuable thing an advisor can tell you is: don't.

Where Should You Invest in AI First?

You don't need another list of AI tools. You need to know where AI could change the economics of your firm — and where it won't. Take the free Built With AI Score and see where leverage may exist in your firm — and what could stop it.

P.S. — You don't need more AI. You need the right first investment — and proof of return.
